SENTINEL
Article 28: The Manual-First Injection

Zero Disruption.
Absolute Precision.

Sentinel is not a software roll-out. It is a ground-up operational deployment. We do not touch your IT systems or interrupt your staff until we have physically proven the workflow on the floor.

The 5-Step Execution Checklist

STEP 01

Silent Observation

10 Days

The Founder or Deployment Lead enters the hospital as a silent observer. They shadow bed managers, charge nurses, and housekeeping supervisors. They document every delay by hand. No software is deployed. No suggestions are made. They map the informal workaround chains and high-friction roles.

Output / Completion Criteria

A complete written Dead Zone micro-map of true operational behavior.

STEP 02

Delay Documentation

5 Days

The observer quantifies the delays numerically. Using direct measurement, they establish a defensible baseline for the mean, median, and distribution of delays by category, ward, and shift.

Output / Completion Criteria

Delay Baseline Report: A statistical foundation to prove Sentinel's impact.

STEP 03

Dependency Tree Mapping

5 Days

The causal network linking operational roles, handoffs, and blocking conditions is mapped. This builds the dependency model that the constraint-resolution engine will eventually govern.

Output / Completion Criteria

A validated Dependency Tree visualization with blocking probability scores.

STEP 04

Manual Coordination

2–4 Weeks

Before any automated system is turned on, Sentinel's operational logic is introduced through human coordination using WhatsApp and phone calls. The coordinator manually enforces the escalation tiers and timestamps.

Output / Completion Criteria

Manual pilot data, staff acceptance, and the draft CMO rules.

STEP 05

Automated Activation

2–4 Weeks

The automated Sentinel system is activated in a graduated handover. Parallel operation continues for a minimum of 5 business days before the manual layer is retired.

Output / Completion Criteria

Live system activation with validated rules, trained staff, and governance protocols.

The CMO Rule Lock

Sentinel never invents its own triage logic. Before the automated system executes a single escalation, the hospital's Chief Medical Officer (CMO) must digitally sign the facility's specific prioritization rules.

When a crisis occurs and Sentinel's decisions are questioned, the forensic ledger proves: "We did not make the decision; we executed the hospital's exact mathematical rule, signed by the CMO on [date]."
